Step 1: Map the journey
Select one representative product or batch. Identify suppliers, sites, handoffs, transformations, storage points, customers and the records created at each stage. Agree on the traceable unit and the business outcome the pilot must prove.
Step 2: Define events and evidence
For each relevant event, define who records it, what product or batch is involved, where and when it occurred, why it occurred and which evidence must be attached or referenced.
Step 3: Connect data sources
Choose the most reliable capture path for each participant: integration, approved file import, portal, mobile workflow, QR/barcode scan or compatible device. Validate formats, identifiers and ownership.
Step 4: Verify and govern
Apply required-field checks, business rules, timestamps and approvals. Define which data is operational, confidential, buyer-facing or consumer-facing. Test exceptions and incomplete records.
Step 5: Trace and improve
Run mock investigations in both directions. Measure retrieval time, data completeness and user effort. Correct gaps before expanding to more products, facilities, suppliers and markets.

A strong pilot should produce:
A documented product and data flow.
Agreed identifiers and event definitions.
A configured traceability workflow.
A completed backward and forward trace.
An exception and data-quality report.
A scale-up recommendation with owners and priorities.

It depends on process complexity, data quality, integrations, partner readiness and scope. Implementation timelines should be agreed after the scope and comparable evidence are reviewed.

No. Begin with a controlled product flow and the partners required to prove it. Expand after the capture and governance model works.
